Roadmaps for the merch programme

A merchandise programme that is planned one order at a time is expensive, because every order pays setup, sampling and freight from scratch. A roadmap fixes the recurring items first — the uniform, the annual event kit, the recognition piece — so that the second year is cheaper than the first. This section holds six roadmaps, from a quarterly cycle to a multi-year plan, all written as dated milestones rather than as intentions.

How a roadmap is built

Start from what repeats. Most corporate merchandise falls into three bands: items tied to a fixed date (the year-end recognition programme, the annual summit), items tied to a season (the trade fair circuit, the back-to-school run) and standing stock (uniforms, welcome kits for new hires). The first band needs a decision date; the second needs a production window; the third needs a reorder point and a stock level.

Only then does sourcing come into it. Once the volume pattern is known, the question of producing in Asia, in Mexico or in both stops being a matter of preference and becomes a matter of lead time and landed cost against a known calendar. A roadmap that does not fix these three bands first usually produces a plan that cannot be executed.

What a roadmap states

  • Milestones with dates. Decision date, artwork deadline, production window and delivery date, separately.
  • Volumes per band. What repeats, how often, and how many pieces each occurrence needs.
  • Sourcing route. Local, imported or split, with the lead time and landed cost stated for each.
  • Approval points. Who signs the budget and who approves the artwork, and when.
  • Reorder logic. For standing stock, the level at which a reorder is triggered rather than forgotten.
  • The close. What has to be invoiced and documented before the fiscal period ends.

Every roadmap

Six roadmaps, from a single quarter to a multi-year programme.

What we are not

Corp-Merch.MX is an independent production workshop for corporate merch, uniforms and business gifting, invoicing to SAT under CFDI 4.0. These roadmaps are planning templates published for reference; they do not commit either of us to dates, volumes or prices. We are not an official partner, sponsor or approved supplier of any brand, supplier or market named in these plans.

Build your roadmap

Send what repeats in your programme, how often and by when it has to be in place. We will draft the milestone calendar and tell you which decisions have to be made now to hold a date later in the year.
