Merch roadmap: the year ahead

The annual roadmap of the workshop: strategic direction, priorities by quarter, regions, product lines, certifications, quality system and the investments that will shape capacity in the year ahead. Published at the start of the year so customers can align calendars and reserve capacity.

Strategic direction

The strategic direction of the workshop for the year ahead rests on four commitments. The first is to maintain production capacity in CDMX, the Bajío and the north at a level that allows serving customers with annual programmes and urgent series without sacrificing quality. The second is to consolidate the sustainable materials line with GRS, GOTS, FSC and ISO 14001 certifications, and to deliver the documentation customers need for their ESG reports.

The third is to deepen the integration with ERP, CRM and HR systems of corporate customers, with webhooks, SSO and a customer portal for query and tracking. The fourth is to maintain documentation and traceability at the level demanded by multinational customers with mature quality systems.

Quarterly priorities

The year is divided into four quarters with the following priorities. Q1: homologation of new corporate customers, planning of the annual programme, completion of certifications, opening of new lines of sustainable materials. Q2: peak season for the trade fair calendar, fairs in CDMX and regional events, expansion to new plazas with logistics partners.

Q3: capacity expansion in the Bajío and the north, release of the customer portal first phase, deepening of integrations with SAP, Oracle and Workday. Q4: peak season for year-end corporate events, conventions, launches, holiday gift campaigns, expansion of capacity for early 2025 commitments.

Regions and capacity

The workshop maintains capacity in CDMX as the central node for commercial and quality coordination, with partner workshops in Guadalajara, Monterrey and Querétaro. The Bajío and the north are the regions with the largest growth projection due to nearshoring effect on maquila, automotive and electronics operations. The southeast continues growing driven by tourism, real estate and hospitality.

Capacity expansion projects for the year ahead include: a second sublimation line in CDMX with additional capacity for technical textile series, additional embroidery heads in CDMX, opening of a partner workshop in Monterrey with northern coverage, and capacity expansion in the Bajío for industrial clients.

Product lines and innovations

The product line with the largest growth projection for the year ahead is sustainable materials — recycled cotton, recycled polyester, vegetable leather, FSC paper — driven by ESG commitments of corporate customers. The technical textile line continues growing driven by industrial customers, sports and wellness programmes, and field operations with quick-dry and water-repellent requirements.

The premium line — leather notebooks, ceramic mugs, thermos bottles, glassware, silver items, art pieces — maintains its position with luxury customers in hospitality, real estate and financial sectors. The promotional line continues serving trade fairs and events with competitive cost-quality balance.

Certifications and quality system

For the year ahead the workshop maintains the following certifications and compliance attestations: positive opinion on tax compliance (SAT), positive opinion on IMSS and INFONAVIT obligations, compliance with LFPDPPP for personal data handling, alignment to ISO 9001:2015 principles for the internal quality system, ISO 14001 for environmental management where applicable, GRS for recycled textile, GOTS for organic textile, FSC for paper and packaging.

The workshop renews compliance with NOM standards applicable to each product line and maintains traceability by batch, by supplier and by material. Customers with mature quality systems receive documentation aligned to their formats within the agreed timelines.

Investments and technology

The investments projected for the year ahead focus on four areas. The first is production technology — additional sublimation lines, additional embroidery heads, digital printing equipment, automatic cutting — to expand capacity and reduce lead times for medium runs. The second is management technology — ERP, CRM, customer portal, integrations with customer systems.

The third is sustainability — investment in renewable energy, waste reduction, water recycling, packaging optimisation. The fourth is human capital — bilingual team, commercial and quality specialists, training in customer service and quality management. These investments are aligned to the annual capacity expansion projects and to the priorities by quarter.
