The Corp-Merch.MX year 2025 — operational retrospective
This article captures the main facts of Corp-Merch.MX during 2025: the projects we delivered, the sectors we served, the certifications we obtained, the regulatory changes we incorporated into the operation, the mistakes we made and the lessons we extracted. The retrospective is written for corporate clients evaluating Corp-Merch.MX as a supplier and who want to understand how we operate in practice over a full year, not just in the commercial pitch.
Projects delivered in 2025
During 2025 we delivered projects for 184 corporate clients across 31 states of the Mexican Republic. The average ticket per project was MXN 245,000 and projects concentrated in three moments of the year: January to March (budget close and programme kickoff), July to September (year-end preparation) and October to December (year-end campaign and corporate events).
The biggest projects of the year by volume were: uniform programme for a hospital network — 14,200 uniform pieces for administrative staff and medical personnel across 22 clinics; national communication campaign — 38,000 pieces including backpacks, tumblers and t-shirts delivered to eleven cities; limited-edition tequila launch — 4,200 premium kits with bottle, two engraved glasses, wooden tray and personalised card. The most complex projects by coordination were: three-thousand-employee onboarding in twelve weeks with per-site delivery to over a hundred postal codes; international tech client event with Mexican pieces combined with imported ones and advance delivery at destination.
By sector, 38% of projects came from the financial sector (banks, insurers, fintech), 22% from consumer and retail, 14% from healthcare, 11% from technology, 8% from industrial and manufacturing, 5% from education and 2% from government and decentralised agencies. The concentration in the financial sector reflects the maturity of merch programmes in that sector and the recurrence of year-end orders.
Fiscal operation and regulatory compliance
During 2025 we issued 1,247 CFDI in version 4.0 from a SAT-authorised PAC. Each CFDI includes the 16% IVA breakdown (or 8% when border zone applies), client information per the SAT catalogue and — when the order crosses the border or is transported by road — the Carta Porte 3.0 complement with carrier data, vehicle data and transfer type.
The most significant change of the year was the full automation of Carta Porte 3.0. Before automation, Carta Porte was issued manually by the operations team and consumed fifteen to twenty minutes per invoice. With automation, Carta Porte is issued together with the invoice in under thirty seconds, with carrier data validation against SAT catalogues. The change reduced human error and let us deliver documentation to the client faster.
For clients with IMMEX operations, Corp-Merch.MX delivered goods to plant with the corresponding transfer type and the supporting documentation for the client's customs broker to manage the pedimento. The operation with IMMEX clients represented 11% of the year's revenue and concentrated in the Tijuana-Mexicali corridor.
Quality and continuous improvement
The on-time performance indicator closed 2025 at 94.2%, slightly below our 95% target. Delays concentrated at two moments: the close of Q3 (when two large orders collided with insufficient advance planning) and the close of Q4 (when workshop volume saturated due to year-end season). Both cases were analysed internally and resulted in operational decisions for 2026: expanding the agreement with the Guadalajara partner workshop and reinforcing the quality-control team during peak season.
The non-conformities-per-batch indicator closed at 1.8% (measured over total pieces produced). The customer satisfaction indicator, measured in the post-delivery survey, closed at 4.6 out of 5. The three indicators are available to clients with active contracts who request them to feed their own supplier-management dashboards.
On certifications, during 2025 we obtained the recertification of the internal quality management system aligned with ISO 9001:2015 and we advanced the documentation required to start the formal certification with an EMA-accredited body during 2026. We also published the first version of the workshop's sustainability policy.
Team and organisation
Corp-Merch.MX closed 2025 with 47 direct collaborators and a network of allies per project (workshops, producers, carriers, customs brokers, freelance designers). The internal team is composed of: 12 people in operations and production, 10 people in customer service and commercial, 6 people in design and final artwork, 5 people in logistics and warehouse, 4 people in administration and finance, 3 people in technology and data and 7 people in leadership and support.
Team turnover was low (8% annually) and concentrated in entry-level positions. Retention of the commercial and operations team was high, which ensures continuity in the service to clients with multi-year programmes. During 2025 we hired a sustainability manager to drive the environmental agenda and a data engineer to strengthen the operational dashboards.
Lessons and mistakes
Every year we make mistakes and learn from them. The most important lessons from 2025 were: use the low season to reinforce the team — instead of reducing hours or cutting staff during January and February, we used the period to train the team on new techniques and processes, which paid off when the high season arrived; raise price before lowering quality — a tumbler supplier offered us a very aggressive price mid-year, we accepted and the quality was inferior; since then we prefer to pay a bit more for a supplier with consistent quality; invest in client communication — projects where communication with the client was more fluid came out better, even when there were surprises; projects where the client took long to respond to our questions had more friction.
The most painful mistakes of the year: a large order for a new client was delayed by three weeks due to misalignment between the brief and the approved final artwork; the impact was a difficult call with the client and the decision to assign an exclusive responsible to new clients during the first three months of the relationship; a batch of backpacks arrived with a printing defect in 4% of pieces; the response was immediate replacement at no cost and adjustment of the in-line quality control process for similar runs; an out-of-state shipment was lost in transit due to a carrier error; the response was opening a file with the carrier, managing the refund, producing urgent replacement and delivering it through another carrier at Corp-Merch.MX's extra cost.
What changed in 2025
What changed materially at Corp-Merch.MX during 2025 was: the automation of CFDI 4.0 with Carta Porte 3.0; the incorporation of on-demand personalisation equipment; the opening of the recycled-materials product line; the launch of the website with dedicated sections per sector, role and city; the consolidation of the sustainability programme; the start of documentation for ISO 9001 certification with a third party. Each change responded to a concrete client demand and an observation from the operations team.
What did not change: operation under ISO 9001:2015 principles, the on-time-performance policy with proactive notification, the principle of not substituting quality for price, the principle of direct communication with the client without intermediaries. These principles are the backbone of Corp-Merch.MX since the beginning and hold regardless of growth.
Acknowledgements
The Corp-Merch.MX 2025 year was possible thanks to the 184 clients who trusted us to produce their corporate merch, the 47-collaborator team that sustained daily operations, the allies (workshops, producers, carriers, customs brokers, designers) who accompanied every project, and the leadership team that made the hard decisions when needed. The retrospective is a way of saying thank you out loud.
