E-commerce launch — merch for Mexican online store

Physical merch program to launch an online store in Mexico: creator kits, influencer seeding, welcome giveaways, press kits and early shoppers. 30-45 day operation with CFDI 4.0 invoicing and integration with Shopify, VTEX, Tiendanube, WooCommerce and MercadoShops.

When to use this playbook

Launching a Mexican online store — DTC brand, traditional retail brand opening online channel, vertical marketplace, creator-economy store, subscription store, streetwear brand, lifestyle brand, fashion brand, jewellery brand, cosmetics brand, gourmet food brand, spirits brand, pet brand, kids brand — requires a physical merch program that complements the digital experience and helps generate awareness, conversion, retention and evangelism.

It applies to brands launching on platforms such as Shopify, VTEX, Tiendanube, WooCommerce, MercadoShops, Amazon Mexico, Liverpool, Palacio de Hierro, Sears, Walmart Mexico, Costco Mexico, La Comer, Chedraui, Soriana. It also applies to brands going direct-to-consumer from Instagram, TikTok Shop, WhatsApp Business and Facebook Shops. The playbook assumes Mexican operation with CFDI 4.0 invoicing, 16% IVA, payment methods Stripe, Mercado Pago, Conecta, Clip and SPEI transfer.

Merch in an e-commerce launch serves five purposes: (1) generate awareness with seeding kits for influencers and press; (2) convert with exclusive discounts and welcome bundles; (3) retain with surprise kits for recurring customers; (4) evangelise with kits for advocates who share on social media; (5) sustain the commercial calendar with themed merch (Hot Sale, Buen Fin, Christmas, back-to-school, Mother's Day, Father's Day).

Launch audiences

A typical e-commerce launch has six audiences with differentiated kits. Creators and influencers: seeding kits 30 to 60 days before launch with signature product, unique discount code, founder letter. Specialised press: premium kit on launch day with full product, press release, additional samples for reviews. Early shoppers: welcome kit for the first 100-500 buyers with second-purchase discount. Recurring customers: surprise kit sent 30 days later for retention and repurchase. Brand advocates: themed kit for customers who share on social media and recommend. Internal team: shirts, tote and notebook for warehouse and CX staff.

Program phases

Phase 1 — Brief and catalogue

  • Store product catalogue with price, margin, MOQ, production lead time.
  • Launch calendar: pre-launch dates, day zero, Hot Sale, Buen Fin.
  • Audience list: influencers, press, early shoppers, recurring, advocates.
  • Budget per audience, integrations with e-commerce platform and analytics.

Phase 2 — Design and curation

  • Merch catalogue by audience with signature launch pieces.
  • For creators: full product + unique code + personalised founder card.
  • For press: full sample + premium press kit + founder letter.
  • For early shoppers: welcome kit with second-purchase discount + founder letter.

Phase 3 — Synchronised production

  • Production per wave: wave 1 (creators 30-60 days before), wave 2 (press and early shoppers day 0), wave 3 (recurring and advocates 30 days later).
  • Integration with store inventory for automatic replenishment.
  • Quality control with AQL 1.5 for premium product.
  • Premium packaging with QR code for reviews and UGC.

Phase 4 — Coordinated distribution

  • Pre-launch: creators receive kits 30-60 days early for UGC and reviews.
  • Day zero: press receives kits simultaneously with public launch.
  • Early shoppers: welcome kit on first order with second-purchase discount.
  • Recurring: surprise kit 30 days later with repurchase prompt.

Phase 5 — Sustain and evangelise

  • Recurring program to sustain commercial calendar: Hot Sale, Buen Fin, Christmas, Mother's Day.
  • Monthly report with e-commerce KPIs attributable to merch (traffic, conversion, AOV, LTV).
  • Kit reorders for quarterly seeding and evangelism waves.
  • Evidence archive for annual report and brand memory.

Roles and responsibilities

The client brings: the founder or CEO that approves the launch and budget, the marketing team that coordinates go-to-market and brand strategy, the e-commerce team that runs the store, the CX team that serves customers, the store logistics team that integrates Corp-Merch into WMS, and finance that approves budget and invoicing. Corp-Merch brings: an account executive dedicated to the launch, a project manager that coordinates the five phases, production synchronised with commercial calendar, integration with Shopify, VTEX, Tiendanube, WooCommerce and MercadoShops, CFDI 4.0 invoicing, integrated parcel carriers and merch-attributable KPI reporting.

For brands that will sustain an annual e-commerce merch program (launch + Hot Sale + Buen Fin + seasonality + advocates) we recommend an annual agreement with Corp-Merch covering the complete calendar at preferential rates, with capacity reservation during peak season (Hot Sale May, Buen Fin November) and a dedicated account executive.

Timeline template — eight weeks

  • Weeks 1-2: brief, catalogue, launch calendar, audience list.
  • Week 3: kit design, visual proposals, sign-off.
  • Weeks 4-5: production wave 1 (creators) + wave 2 (press, early shoppers).
  • Week 6: pre-launch kits delivered, day zero, press and shoppers.
  • Weeks 7-8: recurring, advocates, Hot Sale or next-season event.

  • 30-day repeat-purchase rate in customers with surprise kit (target +30%).
  • AOV in customers with kit vs without (target +15%).
  • NPS of customers who received merch at launch (target 60+).
