Crisis-pivot — merch for business-model transformation
Merch program to accompany a strategic pivot: new line launch, market exit, operational transition, brand repositioning or response to regulatory change. 30-60 day operation with certified suppliers, tiered packaging by audience and delivery synchronised with the public announcement.
When to use this playbook
A strategic pivot is a fundamental change in the business model: new product line, market exit, operational transition (manufacturing to services, in-person to digital, direct sales to marketplace, owned licenses to franchises), brand repositioning, merger, acquisition, spin-off, IPO, response to regulatory change that forces a reformulation of the offering. Unlike crisis comms (which responds to a one-off event), the pivot requires a sustained 30-90 day operation where merch accompanies the transformation narrative.
This playbook applies to companies launching a new vertical, changing their value proposition, facing market disruption, responding to new regulation (LFPDPPP, NOM-035, 2021 labour reform, 2021 outsourcing reform, NOM-051 labelling, COFEPRIS sanitary regulation, CRE energy regulation, cannabis regulation, fintech law), or executing M&A (merger, acquisition, joint venture, spin-off). It also applies to family businesses entering a new generation, businesses changing strategic direction after a CEO change, and companies exiting a market or under controlled operations shutdown.
Merch in a pivot serves purposes different from merch in normal operations: it communicates change to employees (understanding the new direction), to customers (understanding the new proposition), to suppliers (understanding the new conditions), to media (understanding the new narrative) and to the investor community (understanding the new business thesis). Each audience requires pieces with differentiated message, finish and packaging.
Pivot stages
A typical pivot has five stages with associated merch deliverables. Pre-announcement: internal merch to align the team before the public announcement (one-pager, FAQ kit, new-brand shirts). Announcement: official communication, press kit with premium pieces for media. Immediate post-announcement: kits for key customers, prospects and allies who call within the first 72 hours. Stabilisation: recurring merch to sustain the new narrative (events, fairs, onboarding). Consolidation: anniversary merch or signature piece marking the formal start of the new era.
Program phases
Phase 1 — Diagnosis and brief
- Diagnosis of current state: which brand is leaving, which is staying, what changes in the value proposition.
- Affected audiences and communication timeline by audience.
- Budget per stage: pre-announcement, announcement, post-announcement, stabilisation, consolidation.
- Approval calendar: CEO, COO, CFO, CLO, board, audit committee.
Phase 2 — Design and curation
- Catalogue by stage with pieces, finishes, messages and differentiated packaging.
- For rebranding: new brand guide, applications manual, CEO and CMO sign-off.
- For operational pivot: technical pieces that communicate the functional change.
- For market pivot: pieces that open the new market and put the previous one behind.
Phase 3 — Synchronised production
- Production per stage with timeline aligned to the public announcement.
- For pre-announcement: rapid production with 5-10% error margin.
- For announcement: premium production with impeccable quality for media and key customers.
- For consolidation: recurring catalogue in monthly production.
Phase 4 — Coordinated distribution
- Pre-announcement: distribution to corporate office and leadership team before announcement.
- Announcement: delivery synchronised with press release, kit for media at press-conference venue.
- Post-announcement: kits for key customers, prospect allies and relevant public opinion.
- Stabilisation: recurring delivery at events, fairs, new-customer onboarding.
Phase 5 — Consolidation and memory
- Signature anniversary piece marking the start of the new era (90 days, 6 months, 1 year).
- Brand book or printed memory of the pivot for key stakeholders.
- Communication KPIs report: brand recall, NPS, social-media sentiment.
- Evidence archive for annual report and institutional memory.
Roles and responsibilities
The client brings: the CEO or COO that leads the pivot and approves budget, the corporate comms team that designs the narrative, the brand team that approves the new visual identity, HR that communicates to employees, finance that approves budget and invoicing, legal that validates disclosure and regulatory compliance, and the sales team that presents the new proposition to customers. Corp-Merch brings: an account executive dedicated to the program, a project manager that coordinates the five stages, designers familiar with rebranding, suppliers with capacity for premium and recurring pieces, warehouse with inventory, integrated parcel carriers, CFDI 4.0 invoicing and communication KPI reporting.
We recommend a 6-12 month master agreement covering the five stages with pre-approved budget and supplier capacity reservation. This avoids each stage having to go through full procurement and reduces cycle times when the pivot timeline shifts.
