How to monitor the KPIs of your corporate merch suppliers
Operational guide for procurement and marketing teams tracking between three and twenty merch vendors in Mexico. Covers the six operational KPI that Corp-Merch.MX reports quarterly — on-time delivery, defects per million pieces, average quote time, demonstrated monthly capacity, customer satisfaction and fiscal compliance — plus the dashboard where they are published, the monthly ritual and the decisions that come out of the data.
What is not measured does not improve, but measuring wrong costs the same
Monitoring merch vendors has one operational trap: measuring only what is easy and forgetting what matters. Corp-Merch.MX has seen customers that monitor only unit price, and customers that monitor only date compliance, and both end up with expensive or damaged programs. The operational solution we have recommended for years is a balanced dashboard with six KPI covering the vendor's critical dimensions: logistical compliance, quality, commercial speed, capacity, experience and fiscal compliance.
The first KPI is on-time delivery, abbreviated OTD by its English initials. It is calculated as the percent of orders delivered on the agreed date or before, divided by the total orders of the period. Corp-Merch.MX reports OTD by product category and delivery type — local Mexico City, national, export. An OTD above 95 % is considered excellent for merch production in Mexico; between 90 % and 95 % is acceptable; below 90 % requires an improvement plan with deadlines.
The second KPI is defects per million pieces, abbreviated DPPM by its English initials. It is calculated as pieces rejected by the customer or detected at inspection multiplied by one million, divided by the pieces produced in the period. Corp-Merch.MX reports DPPM by defect type — print, packaging, material, dimension — because an aggregated DPPM hides the real problem. A DPPM below 1,500 is excellent for embroidered merch in Mexico; between 1,500 and 3,500 is acceptable; above 3,500 requires immediate action.
The third KPI is average quote response time. It is calculated as average hours from quote request to signed proposal delivery, measured in business hours. Corp-Merch.MX reports this KPI by quote type — quick quote, formal quote, presentation quote. An average time below 24 business hours for quick quote and below 72 hours for formal quote is considered excellent in the Mexican merch market.
The fourth KPI is demonstrated monthly capacity. It is calculated as the percent of committed capacity that the vendor actually delivered in the period. Corp-Merch.MX reports this KPI by print method — embroidery, screen printing, sublimation, engraving — because capacity may be limited on one line and ample on another. A demonstrated capacity above 90 % indicates the vendor can deliver what it promises; below 80 % indicates the vendor is selling more than it can deliver.
The fifth KPI is customer satisfaction, abbreviated internal NPS after the NPS methodology. It is calculated as the percent of customers who would recommend the vendor, based on a short quarterly survey. Corp-Merch.MX runs this survey with the responsible owner of each event with five questions: date compliance, product quality, packaging quality, communication during the program, and willingness to recommend. An internal NPS above 50 is considered excellent in the Mexican merch market.
The sixth KPI is fiscal compliance. It is calculated as the percent of invoices delivered on time and without SAT observation in the period. Corp-Merch.MX reports this KPI monthly because a vendor's fiscal problem ends up impacting the customer — SAT may question the deduction if the invoice has form or substance errors. Fiscal compliance must be 100 %; any observation requires immediate correction.
The dashboard where the six KPI are published must be accessible to both the customer and the vendor. Corp-Merch.MX recommends a shared spreadsheet with read permissions for the customer and write permissions for the vendor, updated monthly. For large portfolios with more than five vendors Corp-Merch.MX recommends an online dashboard with Power BI or Looker Studio connected to the operations database. The investment pays off when the portfolio exceeds ten active vendors.
The monthly ritual is the piece that turns the KPI into action. Corp-Merch.MX recommends a 30-minute call every month with the customer and the primary vendors to review the month's KPI, identify vendors with OTD or DPPM below threshold, agree on improvement plans with deadlines, and recognize vendors with the best performance. Without this call the KPI become a spreadsheet no one looks at.
The decisions that come out of the KPI must be explicit. Corp-Merch.MX works with four decision types: keep the vendor with no changes, escalate with a 60-day improvement plan, escalate with a 30-day improvement plan, or remove from the portfolio. The decision is documented in the monthly ritual minutes and shared with the vendor in writing. Without a documented decision, improvement plans get lost.
Operational steps to monitor supplier KPIs
Define the six KPI of your dashboard
OTD, DPPM, quote time, demonstrated capacity, internal NPS and fiscal compliance. Corp-Merch.MX reports these six KPI by default in every annual-program customer.
Set acceptance thresholds
For each KPI define the excellent, acceptable and action thresholds. Corp-Merch.MX recommends OTD above 95 %, DPPM below 1,500, quote time below 24 business hours, demonstrated capacity above 90 %, internal NPS above 50, fiscal compliance 100 %.
Publish the shared dashboard
Spreadsheet with differentiated permissions or online dashboard. Corp-Merch.MX updates each customer's dashboard monthly. The update is mandatory, not optional.
Schedule the monthly ritual
30-minute call every month with the customer and the primary vendors. Corp-Merch.MX joins this ritual and contributes the updated data. Without the ritual the KPI sit in the dashboard and no one uses them.
Document decisions in writing
Keep, escalate with 60-day plan, escalate with 30-day plan, or remove from the portfolio. Corp-Merch.MX documents the decision in the minutes and shares it with the vendor in writing. Unwritten decisions are forgotten.
Review the dashboard quarterly
A two-hour quarterly session with the customer and the primaries to review trends, identify categories with vendors at risk and recognize outstanding performance. Corp-Merch.MX contributes consolidated data.
Adjust thresholds when the category changes
When category complexity changes — for example a new print method or a new destination market is introduced — the thresholds are reviewed. Corp-Merch.MX reviews the thresholds with the customer every six months.
Common errors when monitoring KPIs
- Measuring only unit price. Low price almost always hides quality or compliance problems that show up months later. Corp-Merch.MX recommends six balanced KPI, not one.
- Not splitting DPPM by defect type. An aggregated DPPM of 2,000 may hide a serious print problem that a per-category DPPM catches early. Corp-Merch.MX reports DPPM broken down.
- Accepting OTD below 90 % without an improvement plan. When OTD deteriorates and no action is taken the customer's events are delivered late and the program loses credibility. Action must be immediate, not when delay accumulates.
- Not measuring fiscal compliance. A vendor with fiscal problems ends up dragging the customer before SAT. Corp-Merch.MX reports fiscal compliance monthly and demands 100 %.
- Dashboard not updated. When the dashboard sits three months without movement, it loses credibility and stops being used. Corp-Merch.MX updates monthly without fail.
- Ritual cancelled by habit. When the monthly ritual is cancelled for availability, the KPI sit in the dashboard and no one operates them. Corp-Merch.MX recommends not cancelling — reschedule, do not cancel.
- Decisions not documented. When the vendor knows they are doing poorly but no one tells them in writing, the improvement never comes. Corp-Merch.MX documents every decision in the monthly minutes.
