Onboarding and qualifying new vendors
How we evaluate, audit and qualify new workshops and suppliers before they make the approved list: certifications, financial capacity, technical quality and Corp-Merch Mexico criteria.
Qualifying a vendor takes six to ten weeks, and most candidates do not pass
Onboarding a new vendor is not paperwork; it is a technical, financial and operational filter that takes six to ten weeks and that historically between twenty and thirty percent of applicants pass. This rejection rate is not arbitrary; it is the result of applying rigorous criteria to prevent a workshop with structural problems from entering our supply chain and putting client orders at risk. A poorly qualified vendor is more expensive to remove later than the cost of rejecting them from the start.
The qualification process has five layers. The first is documentary: the workshop sends its articles of incorporation, tax ID, proof of fiscal address, positive opinions of tax and social security compliance, employer registration, last three audited financial statements and industrial or commercial land use permits. This layer is validated within three to five business days and filters out most informal candidates that cannot prove their legal constitution. The second is financial: we review the cash flow of the last twelve months, client concentration (no single client should represent more than forty percent of revenue), debt structure and insurance policy coverage.
The third layer is technical capacity. We visit the candidate plant to verify the available machinery, maintenance status, color equipment calibration, industrial safety conditions, the existence of a formal quality area and batch traceability. This visit is performed by a technical auditor with experience in the relevant product category and documented in a one hundred to one hundred fifty point verification report, with georeferenced photographs and the signature of the workshop owner. The fourth layer is a short, unpaid test run: the candidate produces between twenty and fifty units that we compare against a physical reference standard.
The fifth layer is regulatory compliance and certifications. We request current certifications: ISO 9001 for quality management systems, ISO 14001 for environmental management, OEKO-TEX Standard 100 for textile products in skin contact, GOTS for organic cotton, FSC for paper or wood products, and client-specific certifications when required (for example Sedex SMETA for UK clients or IWAY audits for IKEA). Certifications are not optional: if a corporate client requires them and the workshop does not have them, the workshop is disqualified for that category of orders.
Once the vendor passes the five layers, we add them to the active list with a priority level that adjusts over the first six months based on actual performance. The first three orders run with reinforced oversight: review of each batch by our quality team, dual signature on approvals and weekly report to the end client if the order requires it. After six months without incidents the vendor moves to standard priority. Reviews repeat every six months with documentary audits and, every twelve months, with an on-site technical audit.
Frequently asked questions about vendor onboarding
What workshops, distributors and clients ask when a new vendor enters the Corp-Merch Mexico ecosystem.
How long does qualifying a new vendor take?
Between six and ten weeks, depending on the product category and documentation availability. The documentary layer validates in three to five business days, the financial takes five to ten days, the technical takes two weeks, and the test run takes three to four additional weeks.
Which certifications are mandatory?
ISO 9001 for quality, ISO 14001 for environmental when the client requires it, OEKO-TEX Standard 100 for textiles in skin contact, GOTS for organic cotton, FSC for paper or wood. Client-specific certifications such as Sedex SMETA or IWAY are also mandatory when the corporate client requires them.
How do you verify the financial capacity of a vendor?
We review cash flow over the last twelve months, client concentration (none above forty percent), debt structure, insurance policy coverage and tax and social security compliance. A vendor with more than forty percent dependency on a single client enters the observation list.
Does the test run have a cost?
No. The short unpaid test run is a precondition for entering qualification. If the candidate meets the tolerances, the produced units are returned to the workshop inventory; if not, they are discarded. Candidates who pass absorb the material cost as part of their onboarding investment.
How often do you re-evaluate active vendors?
Every six months with documentary audits and every twelve months with on-site technical audits. Additionally, after any serious quality or delivery incident an extraordinary audit opens that may result in temporary suspension until the root cause is corrected.
Can clients recommend specific vendors?
Yes, corporate clients with framework agreements can request qualification of a specific vendor. In that case the client assumes the cost of the qualification process and Corp-Merch acts as external auditor. The resulting vendor is available to all clients, not only the recommender.
What happens if an active vendor loses a certification?
They are suspended immediately from the active list until they recover the certification. Orders in progress are kept only if the certification was not critical for the product in question; if it was, orders transfer to a backup vendor with the cost covered by the vendor that lost the certification.
