The art of merch storage: how to keep pieces intact for the months between order and delivery
Merch storage is the most invisible and the most expensive part of the programme. Corp-Merch.MX has run warehouses in CDMX, Estado de México and Jalisco for clients running between 2,000 and 60,000 pieces in rotation, with a logistics budget between 8% and 18% of the programme cost before VAT, who need the piece delivered in January to look the same as the piece delivered in November. Corp-Merch.MX publishes the operating framework we apply so inventory does not degrade, does not get lost and does not stay on the road.
Why most merch warehouses lose pieces or quality
Corp-Merch.MX has visited client warehouses where apparel pieces were stored in sealed plastic bags next to paper pieces that sweated, in a room without air conditioning, tagged with a code that only the receiver understood. The reason is almost always the same: the warehouse was improvised as an office storage room, not as a product warehouse with a shelf life. The result is inventory that degrades, gets lost or becomes unusable before its time.
Corp-Merch.MX runs the merch warehouse with four mandatory practices. First, inventory control by SKU and batch, with a registration system that shows in real time how many pieces are in, where they are and how long they have been stored. Second, strict FIFO: first in, first out, with automatic batch reallocation when a batch is about to hit its shelf life. Third, climate control: temperature between 18 and 24 degrees Celsius, relative humidity between 40% and 55%, and protection from direct sunlight. Fourth, box level traceability: every box carries a unique QR that records intake, internal moves and exit.
Corp-Merch.MX has seen warehouses that adopt these four practices lose less than 1.5% of pieces per year to degradation, against 6% to 12% in improvised warehouses. The financial difference is significant at large volumes: in a 30,000 piece programme with an average price of MXN 450, moving from 8% to 1.5% annual loss saves more than MXN 800,000 per year in replacement of damaged or expired pieces.
The warehouse is also a logistics control point. Corp-Merch.MX recommends the warehouse sits close to the consumption points (client offices, frequent venues, distribution hubs) to minimise the delivery time between order and final delivery. Corp-Merch.MX has seen moving the warehouse from a peripheral location to an urban one drop delivery time from 5 to 7 days to 24 to 48 hours, which in turn reduces the safety inventory the client has to keep.
Physical security of the warehouse also matters. Corp-Merch.MX recommends inventory of premium pieces (technology, steel drinkware, high value apparel) in a restricted access area, with surveillance cameras and a declared insurance policy. Corp-Merch.MX has seen clients lose high value pieces to small scale theft in open warehouses, and has seen the replacement cost exceed the cost of a basic security system in less than a year.
Four practices that separate a professional warehouse from an improvised storage room
1. Real time inventory control, with a registration system
Corp-Merch.MX runs the warehouse with a registration system that captures SKU, batch, intake date, expiry date, physical location and condition of every piece. Corp-Merch.MX recommends a spreadsheet based system if the volume is below 5,000 pieces, and a WMS or dedicated inventory system if the volume exceeds 10,000 pieces. Corp-Merch.MX also runs a weekly cycle count of a rotating category, and a full monthly count. Corp-Merch.MX reports the inventory differences in every review and investigates them before they pile up.
2. Strict FIFO and intake date signalling
Corp-Merch.MX enforces strict FIFO: first in, first out, with no exceptions. Corp-Merch.MX signals every box with a colour code by intake quarter (Q1, Q2, Q3, Q4) and a sequence number within the quarter, so the warehouse operator always knows which box goes out first. Corp-Merch.MX also reports monthly on the pieces about to hit their shelf life and proposes to the client an action (priority use, donation, inventory sale).
3. Climate control and protection from sunlight
Corp-Merch.MX recommends temperature between 18 and 24 degrees Celsius and relative humidity between 40% and 55% across all categories. Corp-Merch.MX also requires the warehouse to be free of direct sunlight, because UV rays degrade the colours of apparel, prints and plastics within months. Corp-Merch.MX uses digital thermometers and hygrometers with automatic logging, and triggers alerts when conditions leave the range. Corp-Merch.MX also documents climate incidents in a log and reviews them quarterly.
4. Box level traceability with unique QR and reverse logistics
Corp-Merch.MX tags every box with a unique QR that records intake to the warehouse, internal moves (relocations, counts) and exit to the final destination. Corp-Merch.MX also records reverse logistics: when a client returns undelivered or damaged pieces, the box gets reopened, counted and reported to the client within 48 hours. Corp-Merch.MX recommends the warehouse keeps a dedicated reverse logistics area, separated from the active storage area, to avoid contamination between good pieces and pieces pending review.
How Corp-Merch.MX runs the warehouse with a new client
Corp-Merch.MX starts with a one week warehouse diagnostic where we review the physical conditions (space, climate, security), the current registration system, the intake and exit processes, and the reverse logistics. Corp-Merch.MX delivers a report with the detected gaps and a remediation plan prioritised by impact. Corp-Merch.MX also proposes the operating model (dedicated warehouse in CDMX, warehouse at the client offices, or supplier warehouse) based on volume and usage frequency.
Implementation includes cleaning and organising the space, category and date signalling, installation of the registration system, and training the client team or the Corp-Merch.MX team that will run the warehouse. Corp-Merch.MX runs a dual operation month (client and Corp-Merch.MX) before the full handover, to validate the processes work in practice.
Warehouse operation is invoiced as a monthly service inside the merch management contract. Corp-Merch.MX recommends a minimum of 12 months so the infrastructure and training investment pays back. Corp-Merch.MX also offers a shared warehouse option in CDMX for clients with volumes below 5,000 pieces, where Corp-Merch.MX provides the space, the registration system and the labour as a service.
Frequent questions on merch storage
What is the minimum warehouse size for a merch programme?
Corp-Merch.MX recommends a minimum of 15 square metres for a programme of up to 5,000 pieces in rotation, 40 square metres for 5,000 to 20,000 pieces, and more than 60 square metres for programmes above 20,000 pieces. Corp-Merch.MX also considers ceiling height (minimum 2.8 metres for double level racks) and dock availability to receive supplier shipments. Corp-Merch.MX evaluates the specific space in the initial diagnostic.
Which registration system should we use?
Corp-Merch.MX recommends a spreadsheet with macros for programmes under 5,000 pieces, a basic WMS (Sortly, Inventory Cloud) for 5,000 to 15,000 pieces, and a professional WMS (SAP, Oracle, Manhattan) for more than 15,000 pieces. Corp-Merch.MX works with the three levels and adapts to the client technical capacity. Corp-Merch.MX does not recommend custom software for this function because the development cost exceeds the benefit for volumes a commercial WMS already covers.
How are pieces approaching the end of their shelf life handled?
Corp-Merch.MX reports monthly on the pieces at 90, 60 and 30 days from their estimated shelf life and proposes to the client an action. Corp-Merch.MX works with three options: priority use in the next programme, donation to a verified social organisation, or inventory sale at a discount. Corp-Merch.MX does not recommend destroying pieces in good condition; there is always a better option than incineration or landfill, and Corp-Merch.MX documents every decision for sustainability reporting purposes.
Let us optimise your warehouse
If your team wants to move from an improvised storage room to a professional warehouse that takes care of the pieces for months, let us talk. We need the current volume in rotation, the number of categories, the current warehouse location, the registration system you use, and the pain points. With that we issue an initial diagnostic and a remediation plan, quoted in MXN with CFDI 4.0 invoicing.
