Operating checklist to build a sustainable corporate merch programme in Mexico

A sustainable merch programme in Mexico is not built by picking a supplier with a green label. It is built by following a decision sequence that Corp-Merch.MX runs with corporate clients in CDMX, Monterrey and Guadalajara since 2023. The sequence starts with material selection, moves to supplier validation, continues with certifications, packaging, transport, reverse logistics and batch traceability. Corp-Merch.MX publishes this checklist as a starting point for marketing, sustainability and procurement teams that are assembling their first green programme, or reviewing one already in operation. The 2026 version incorporates the adjustments we found necessary after the past year of CSRD, TCFD and LFPDPPP reporting.

Why sustainable merch is not solved by a single label

The most common misconception Corp-Merch.MX finds in clients approaching sustainable merch for the first time is believing that asking the supplier for a recycled material or an FSC label makes the programme green. The reality is more complex. A merch programme is a chain of decisions — what material, what supplier, what marking technique, what packaging, what logistics route, what happens to the waste at end of life — and each link has a different environmental impact. If only one link is moved, the programme remains impact intensive across the other six.

Corp-Merch.MX saw in 2025 that the clients with the strongest sustainability reports are the ones applying the checklist across all seven fronts with the same depth of documentary evidence. That means: for each front a sheet is built with material, supplier, certification, transport kilometres and end of waste destination. The sheet is signed by the supplier and by Corp-Merch.MX and is delivered to the client together with the CFDI 4.0 invoice. The evidence is kept for five years and handed to the auditor when requested.

The cost of running this framework is 2% to 4% on top of the programme budget, mostly for supplier validation, evidence collection and document storage. Corp-Merch.MX recommends the client approves this premium as part of the annual plan. The alternative — building the sustainability report after the fact, against the clock, when the audit lands — costs more and creates errors paid in restatements.

Seven fronts of the sustainable merch checklist

1. Material: choose between recycled, renewable and low impact

Corp-Merch.MX recommends locking the material by category before selecting the supplier. For apparel: GOTS or OCS certified organic cotton, GRS recycled cotton, or recycled polyester (rPET) blends when durability demands it. For drinkware: recycled stainless steel, white paste ceramic, or recycled glass. For paper: recycled kraft or virgin kraft with FSC certification. Corp-Merch.MX works with suppliers in CDMX, Saltillo and Puebla that offer these materials with a signed composition declaration and valid certification.

2. Supplier: validate capacity and plant certifications

Corp-Merch.MX recommends auditing the supplier on site at least once a year. The audit reviews: installed versus committed capacity, labour compliance, water and energy management, waste handling and valid certifications (GRS, RCS, FSC, OCS, ISO 14001, SA8000). Corp-Merch.MX delivers an audit report with findings, actions and deadlines, and keeps the report in the encrypted document repository.

3. Certifications: choose the ones the client can defend

Corp-Merch.MX recommends choosing certifications the client can defend in front of their own auditor — typically GRS, RCS, FSC, PEFC, OCS, GOTS or ISO 14001. The certification is validated against the certifier database before each order and attached to the technical sheet. Corp-Merch.MX does not recommend accumulating decorative certifications — the client must be able to explain what each one does and what evidence backs its use.

4. Packaging: eliminate single use plastic

Corp-Merch.MX recommends packaging without single use plastic. The options Corp-Merch.MX runs with suppliers in CDMX and Guadalajara are: recycled cardboard box with FSC label, undyed fabric pouch, kraft paper wrap with one colour seal, paper seal instead of plastic seal. For combined kits Corp-Merch.MX recommends a rigid reusable box or an organic cotton pouch — the rigid box can be reused by the recipient and signals programme durability.

5. Transport: prioritise sea and road over air

Corp-Merch.MX prioritises sea and road transport over air for legs over 1,500 km. For components imported from Asia, Corp-Merch.MX uses the sea route (Manzanillo) with road transit to the warehouse in CDMX or Monterrey. For local distribution to multiple destinations in Mexico, Corp-Merch.MX consolidates shipments and uses a logistics operator with a low emission fleet. Corp-Merch.MX reports the kilometres by mode and the kgCO2e per unit on the technical sheet.

6. Reverse logistics and end of life

Corp-Merch.MX recommends including the end of life plan in the initial brief — what happens to the apparel when it wears out, how the drinkware is recycled, where the packaging is sent. Corp-Merch.MX works with reverse logistics operators in CDMX and Monterrey that collect, sort and channel the waste to certified recyclers. Reverse logistics is quoted inside the annual plan and reported as part of the ESG dashboard.

7. Batch traceability and auditable reporting

Corp-Merch.MX documents batch traceability for every order — material, supplier, production lot, manufacture date, finishing, packaging, transport, delivery. The traceability is kept in an encrypted repository for five years and delivered to the client when an auditor asks. Corp-Merch.MX also delivers an annual ESG dashboard with the five metrics (recycled material, kilometres, kgCO2e, certifications, traceability) comparable year over year.

How Corp-Merch.MX rolls out the checklist with a new client

For a new client, Corp-Merch.MX starts with a half day workshop that reviews the seven fronts against the programme brief. Corp-Merch.MX delivers a proposal with prioritised recommendations and a 90 day plan to bring in the missing fronts. Implementation includes supplier selection, signing of technical annexes, configuration of the ESG dashboard and training of the client team on the evidence language.

The plan is invoiced as a consulting service and charged per annual programme. Corp-Merch.MX recommends a semi-annual checklist review to bring in new materials, adjust suppliers and validate that certifications are still valid. The review is invoiced as a one day technical consulting block.

Frequent questions on sustainable merch

How much more does a sustainable merch programme cost versus a conventional one?

Corp-Merch.MX sees a 2% to 8% premium on the programme budget, depending on the share of recycled material, the number of certifications, the packaging type and the reverse logistics. The premium is partially recovered through brand perception, regulatory compliance and access to tenders that demand ESG evidence.

Which certification is the most important to start with?

Corp-Merch.MX recommends starting with FSC on paper and cardboard, and GRS or RCS on apparel and drinkware. They are certifications with a public database that is easy to verify and that apply to most programmes. OCS, GOTS or ISO 14001 are added later if the programme justifies them.

Does sustainable merch work for low budget programmes?

Yes, with a scoped reach. Corp-Merch.MX recommends starting with a single category (for example apparel) and a single front of the checklist (for example recycled material with GRS certification). The programme grows in the following cycles as the client validates the operation and the budget allows.

Let us apply the checklist to your programme

If your team wants to review an existing merch programme against the sustainable checklist, or build a new one from scratch, let us talk. We need a description of the programme (categories, volumes, dates), a list of current suppliers and the ESG regulation that applies to the client. With that we issue a half day diagnostic with a 90 day plan, quoted in MXN with CFDI 4.0 invoicing.
