How to plan Q4 corporate merch without blowing budget, timeline or logistics

An operations guide for buyers, brand teams and HR leaders running a year-end merch programme that needs to land before the last week of November. The quarterly scheduling that separates serious workshops from improvisers, the hard SAT deadlines for CFDI 4.0 and Carta Porte 3.0, and the six decision points your purchasing team must close before September ends.

Why Q4 gets decided in August

Q4 is the window where the bulk of annual corporate merch production in Mexico concentrates: year-end gifts, board-meeting kits, employee recognition, activations at fairs like Expo Santa Fe, season events across Polanco, Condesa and Lomas, and the urgent last-minute orders from customers closing their fiscal budget in late November. Demand rises between 35 % and 60 % over the monthly average between October and December, and embroidery, screen-print and cut-and-sew workshops are already saturated from the first week of October.

Whoever walks into a workshop on November 8 finds two options: pay overtime surcharge or accept a January delivery. Whoever walks in on September 15 finds available capacity, an open calendar for multi-product programmes, and prices that have not been adjusted for peak season yet. The operating rule is simple: any Q4 programme planned after October 1 is already late.

Corp-Merch.MX runs a Q4 calendar that opens in July for recurring clients and in August for spot clients. By September our production slots, embroidery shifts and freight reservations for deliveries across CDMX, Guadalajara, Monterrey, Merida, Tijuana and Cancun are already booked. Anything that arrives after September is gap between gaps, and the gap costs 15 % to 25 % more.

IMMEX, Carta Porte and the SAT fiscal close

Three regulatory constraints weigh on Q4 and cannot be ignored. The first is the CFDI 4.0 invoicing close at the SAT: if your programme ends in December and the invoice is issued after the 31st, the expense shifts to the following fiscal year and breaks the budget your CFO already signed off on. The invoice with the Carta Porte 3.0 complement must be stamped before month-end, not before physical delivery.

The second is the Carta Porte 3.0 complement: when goods cross the border or move between branches with different tax addresses, the CFDI must carry the Carta Porte complement to evidence the transfer. Without it the deduction becomes complicated and the SAT can reject the deduction on review. Corp-Merch.MX stamps Carta Porte from the confirmation of the first shipment, not at the end, so your accounting team never runs out of time.

The third is the IMMEX programme: if you operate an IMMEX programme and the merch crosses the border as a sample or institutional gift, it requires a pedimento and IVA withholding when applicable. We plan the IMMEX operation from the brief, not when the customs agent tells us a document is missing.

Steps to plan Q4

Close the brief before September 1. Define programme, total quantity, products, decoration methods, size curve or variants, hard deadlines (event, board meeting, year-end) and target budget with VAT. An incomplete brief in September becomes a brief that is paid double in November.

Reserve the production slot before September 15. The workshop confirms capacity, embroidery or screen-print shifts, raw-material availability and the print calendar. Without reservation there is no delivery guarantee.

Approve final artwork before October 1. Artwork must arrive as editable vector (AI, EPS or PDF with text outlined) with a Pantone Coated or CMYK palette and a colour proof signed by your brand lead. Changes after October 1 trigger a repeated setup charge.

Textile and printing production from October 1 to 25. Embroidery, screen-print, sublimation or engraving run in batches. Multi-design programmes are staggered so a single workshop does not saturate. Corp-Merch.MX runs two workshops in CDMX and one in Guadalajara as a backup network.

Quality control between October 25 and 30. Batch-by-batch audit: 10 % of the run is reviewed point by point — stitching, print registration, colour intensity, individual packaging. Defective pieces are replaced before shipment, not after.

Packaging, assembly and delivery from November 1 to 20. Assembled kits, individual packaging, label with code if applicable, and delivery to your offices or directly to final recipients with tracking.

CFDI 4.0 invoicing with Carta Porte before November 30. Corp-Merch.MX stamps each line with 16 % VAT breakdown, Carta Porte 3.0 complement where applicable and REP for instalment payments. The invoice reaches your accountant in under 24 hours.

Operational close and ESG report before December 15. Report on delivered pieces, returns, material certifications if your programme is sustainable, and supporting evidence for your sustainability report or annual memory.

Common mistakes that cost Q4

Confusing "I have the brief" with "I have the approved brief". A brief without the brand or finance director's signature cannot be sent to production; allow at least seven days between brief delivery and approval signature.

Increasing the quantity last-minute. Adding 200 pieces in November means a new setup, a separate production batch and a delivery outside the calendar. If the run will grow, plan 15 % extra from the start.

Mixing too many designs. Each additional design is a setup charge for embroidery or screen-print. A year-end kit with five products and three different designs costs 60 % more than the same kit with a single design.

Forgetting Carta Porte. Without the Carta Porte complement the SAT can reject the deduction. Confirm with your accountant that the invoice includes the complement before stamping.

Not planning reverse logistics. Returns of defective pieces or wrong sizes cost return shipping, inspection and replacement. If your destination is a central office that redistributes, build margin for errors.

What is the deadline to confirm a Q4 order?

Signed brief and production reservation before September 15. After that date we operate with overtime surcharge and January delivery.

What happens if my run grows mid-Q4?

If the increase is under 10 % it is absorbed in the same batch. If it is higher, a new batch is needed with its own calendar and price; we plan it without penalty as long as capacity allows.
