Corp-Merch.MX produced and delivered to 20,000 stores across 12 regions within 90 days, with per-region invoicing, consolidated Carta Porte per logistics route and CFDI 4.0 compliance with zero SAT observations. This case study captures how a rollout at that scale was handled without collapsing the client's logistics operation or the vendor's fiscal operation.

Request a mass-rollout quoteUniform rollouts

The programme combined everyday-use pieces for operational staff with recognition pieces for store managers and welcome pieces for new joiners. The operation was coordinated from an operations committee in Mexico City with representation from the 12 operating regions.

What needed to change

Challenge one was scale. Producing 2.4 million pieces in 90 days required simultaneous workshop capacity across several plants. Corp-Merch.MX operated with its main workshop in Mexico City and three allied workshops in Monterrey, Guadalajara and Puebla, with digital file transfers and centralised quality control in Mexico City.

Challenge two was reverse logistics. The chain had 20,000 stores scattered across urban, suburban and rural areas in all 32 states. Direct delivery to each store would have required an owned truck fleet and a store-manager reception coordination that was not viable. Corp-Merch.MX opted for delivery to the client's 12 regional distribution centres (one per operating region) and from there the client distributed to the stores with its own last-mile logistics.

Challenge three was fiscal invoicing. The client required 12 global CFDIs (one per operating region) with breakdown by piece category, 16 % IVA, regime 601 for the receptor (Régimen General) and the fiscal zip of the regional headquarters. Each regional CFDI covered approximately 200,000 pieces. Corp-Merch.MX stamped with specific SAT keys per category (polo, apron, cap, thermos bottle, backpack) and delivered the XML and PDF files to the client in a dedicated portal.

Challenge four was Carta Porte. Each shipment from the regional workshop to the client distribution centre exceeded the SAT weight threshold, so Corp-Merch.MX stamped Carta Porte 3.0 with the autotransporte data (owned or subcontracted) and the folio was linked to the corresponding regional CFDI. Corp-Merch.MX consolidated the regional shipments to optimise transport cost without losing per-CFDI traceability.

How we approached it

The programme was organised by product category, not by store. Corp-Merch.MX produced each category in a specialised production centre: polos and aprons in the main CDMX workshop, caps at the Monterrey allied workshop, thermos bottles at the Guadalajara allied workshop, backpacks at the Puebla allied workshop. The digital file transfer kept the brand identity consistent across the four workshops without losing embroidery and engraving quality.

Production by category

Polos were produced in combed cotton 200 g/m² with high-density embroidery of the client brand isotype. They were delivered in three sizes (S, M, L) with gender colour-coding to simplify distribution. Aprons were produced in gabardine with a central pocket and adjustable strap, in two sizes. Caps were produced as trucker caps with front embroidery and side embroidery of the operating slogan. Thermos bottles were produced in double-wall stainless steel with laser-engraved isotype. Backpacks were produced in 600D polyester with reinforced closures and an inside document pocket.

Logistics by region

Corp-Merch.MX delivered the regional shipments in coordination with the client's operations committee. Each regional delivery was accompanied by a delivery certificate with total quantity, description of pieces by category, and signature of the client's regional representative. The Carta Porte was stamped per shipment and attached to the regional global CFDI. Corp-Merch.MX delivery deadline to the regional centre was 5 business days for metropolitan regions and 8 business days for northern and southern regions.

Invoicing by region

Corp-Merch.MX issued 12 global CFDIs, one per operating region, with breakdown by product category, quantity, unit price, total amount, broken-out 16 % IVA, receptor regime 601 and the fiscal zip of the regional headquarters. Each CFDI was delivered with its XML and PDF in a dedicated fiscal portal that the client accounts-payable area could consult without requesting reprints. Corp-Merch.MX also delivered a monthly fiscal report with all issued invoices, folios, amounts and payment complements where applicable.

What changed for the client

The rollout was completed within the 90-day window with three regional delivery waves. Wave one covered the metropolitan regions of CDMX, Guadalajara and Monterrey (highest store density). Wave two covered Tijuana, Ciudad Juárez, León, Puebla and Querétaro. Wave three covered Mérida, Veracruz, Culiacán and Acapulco. Corp-Merch.MX met each wave with no delay greater than 48 hours.

The client confirmed that 96 % of stores received their full merch package within 7 days of the scheduled regional delivery date. The remaining 4 % were stores in hard-to-reach areas that the client distributed through its own last-mile logistics in an additional 5 business days. No pieces were lost in transit and no mass defects were reported.

The client fiscal area had no SAT observations during the 2024 fiscal year. The 12 global CFDIs passed SAT validations without rejection, the Cartas Porte were correctly linked to the CFDIs, and the payment complements were stamped on time when the client paid each invoice. The client year-end fiscal report was built directly from the monthly fiscal report Corp-Merch.MX delivered.

The programme's total cost closed 4 % under the approved budget, mainly due to regional transport optimisation and efficient use of capacity across the three allied workshops. The client extended the contract with Corp-Merch.MX for the 2025 rollout with additional categories (windbreakers, hydration kits, anniversary recognition plaques for staff tenure).

What the client measured

Stores with merch received in 7 days: 96% within the window.

CFDIs rejected by SAT: 0 during the fiscal year.

Cartas Porte stamped: 36 (3 per region on average, one per regional shipment).

Production defects reported: 0.3% of total volume, within the agreed threshold.

Programme cost: −4% vs approved budget.

What we learned

Lesson one was that a mass rollout is organised by product and by region, not by individual store. When the production catalogue was decomposed into five categories with their respective production centres, workshop capacity was optimised and quality stayed constant. When the delivery plan was reduced to 12 regional destinations instead of 20,000 individual stores, logistics complexity became manageable.

Lesson two was that the allied workshop requires the same level of quality control as the main workshop. Corp-Merch.MX assigned a quality supervisor per allied workshop during production peaks and maintained real-time digital file transfer. That ensured the embroidery, engraving and colour consistency were uniform across the four workshops.

Lesson three was on fiscal invoicing. When the CFDI is issued per region with category breakdown, the client can record the expense per regional cost centre without having to decompose the invoice into thousands of lines. That simplifies the client's administrative load and reduces the chance of error in the accounting record.

Frequently asked questions

How do you organise a mass rollout by region?

Corp-Merch.MX delivers to the client's regional distribution centres instead of to each individual store. The client handles last-mile with its own logistics. That reduces operational complexity and lets the client maintain per-store inventory control.

How many Cartas Porte do you need for a national rollout?

It depends on the weight and value of each regional shipment. Corp-Merch.MX evaluates shipment by shipment and stamps Carta Porte when the SAT thresholds (1.5 tonnes or $50,000 MXN) are exceeded. On a 2.4 million-piece rollout 36 Cartas Porte were stamped.

What happens if a store reports a defective piece?

Corp-Merch.MX replaces the defective piece within 14 business days of the report. The replacement is invoiced in a separate credit note and delivered with its own CFDI 4.0 linked to the original CFDI.

Is Corp-Merch.MX an authorised supplier for this chain?

No. Corp-Merch.MX is an independent external supplier. This case is a representative composite drawn from aggregated experience with corporate clients in Mexican retail; the data, regions and processes are illustrative.
