Merch-as-a-Service in Mexico 2026: how the SaaS model works for corporate merch and when it suits your company

The corporate merch model has changed. It is no longer a one-off project that starts with a brief, a quote and a delivery: more and more companies in Mexico hire merch as a recurring service, with monthly or quarterly retainer, milestone drops, a self-service portal for internal collaborators and automated recurring invoicing. Corp-Merch.MX operates the MaaS (Merch-as-a-Service) model for clients such as BBVA México, Banorte, Grupo Bimbo, Rappi, Kavak, Bitso, Clip, OXXO, Telcel, AT&T México and dozens of mid-sized companies that prefer the operational simplicity of the retainer to the complexity of the project.

Why merch-as-a-service replaced merch-project

The traditional corporate merch model was a project with three phases: brief, quote, production, delivery. Every new event or campaign restarted the cycle. The marketing area spent weeks coordinating suppliers, procurement opened tenders, and fiscal reviewed quotes and invoices per event. Friction was high and the operational cost repeated every cycle.

The SaaS model of corporate software showed the way: instead of buying licences every time an area needs a tool, the company pays a monthly or annual subscription with a defined feature catalogue. Corp-Merch.MX applies that logic to merch: the company pays a monthly or quarterly fee that includes a piece catalogue, a number of drops, warehouse inventory, a self-service portal for internal users and automated recurring invoicing.

The MaaS model has four operational advantages over the project model. First, budget predictability: the marketing area knows exactly how much it will spend on merch during the fiscal year, without surprises. Second, operational agility: when a need arises (onboarding 50 new collaborators, customer event, adoption campaign), the internal team opens a ticket in the portal and Corp-Merch.MX executes in 5-15 business days, without tendering. Third, consistent quality: the catalogue is defined once and maintained through the year, avoiding the quality variability that comes from changing suppliers per event. Fourth, better economics: Corp-Merch.MX passes to the client the volume discounts it obtains with its supply chain.

MaaS is not for every company. It works best for organisations with recurring needs: companies with continuous onboarding, commercial teams with prospecting, technology companies launching products quarterly, corporates with customer loyalty programmes, trade associations with periodic events, growing startups scaling teams fast. It does not work for companies that need merch only once a year or for very specific campaigns that break the catalogue.

Corp-Merch.MX operates MaaS in three modes: pure retainer (fixed monthly fee with defined catalogue and drops), hybrid retainer (base fee + variable charges for extraordinary drops) and piece pool (annual prepayment with volume discount, pieces consumed on demand). All three modes issue monthly CFDI 4.0 for the fee and additional CFDI per drop with pieces beyond the base catalogue. The client chooses the mode that best fits its annual programme.

Four modules that compose a MaaS programme

1. Curated piece catalogue

The first module is a curated piece catalogue, defined between Corp-Merch.MX and the client during the MaaS onboarding. The catalogue includes 8-15 pieces in four categories: hydration (thermos, bottles, mugs), textile (shirts, polos, sweatshirts, caps), office (notebooks, pens, agendas, mouse pads) and technology (chargers, hubs, headphones, cables). Each piece carries unit price, MOQ (minimum order quantity), production lead time and personalisation options.

2. Self-service portal for collaborators

The second module is a self-service portal where the client collaborators can request pieces from the catalogue for personal or team use. Corp-Merch.MX operates the portal on its own platform or via integration with the client internal system (Workday, BambooHR, SAP SuccessFactors, ADP, Google Workspace). The collaborator places the order, Corp-Merch.MX validates with the client administrator, produces and ships to the collaborator home or to the office depending on the case.

3. Drops per milestone or seasonal

The third module is milestone or seasonal drops. Corp-Merch.MX schedules with the client an annual drop calendar: monthly onboarding for new hires, quarterly drop for the commercial team, year-end drop for premium clients, anniversary drop for strategic partners, product launch drop, recognition drop for employees of the month. Each drop has brief, capture window, production, packaging and delivery; drops are deducted from the retainer or billed separately depending on the chosen mode.

4. Monthly reporting and metrics

The fourth module is the monthly report with operational and impact metrics. Corp-Merch.MX delivers to the client a dashboard with: pieces delivered, drops executed, portal usage rate, ranking of pieces by demand, average cost per piece, average delivery time, user satisfaction level, observations from the operations team. The report allows the client to adjust the catalogue, anticipate future drops and demonstrate internal ROI of the MaaS programme to the financial area and the general management.

Three frequently asked questions about merch-as-a-service

How much does a MaaS programme cost in Mexico?

The cost depends on the estimated annual volume, the number of collaborators, the defined catalogue and the chosen mode. Corp-Merch.MX operates MaaS programmes from $300,000 MXN per year for SMEs with 20-50 collaborators, up to $8,000,000 MXN per year for corporates with 500+ collaborators and frequent drops. The fee includes retainer, included drops, packaging, standard domestic shipping and monthly reporting. Express or international shipping is charged separately.

How is MaaS invoiced before the SAT?

Corp-Merch.MX issues a monthly CFDI 4.0 for the retainer fee with 16 % VAT (or 8 % in the border zone) and CFDIs for each additional drop outside the base catalogue. Each drop CFDI breaks down pieces, quantities, unit value and total amount. The client can deduct 100 % of creditable VAT against its transferred VAT, as long as the merch is used in taxable operations. Corp-Merch.MX delivers supporting documentation to the client at month close for accounting reconciliation.

What happens if the client cancels MaaS before the year?

Corp-Merch.MX sets a minimum 12-month permanence clause in the contract. If the client cancels before, it must cover the equivalent of the remaining retainer months or, alternatively, consume the balance in catalogue pieces within 90 days after cancellation. Corp-Merch.MX does not charge additional penalties beyond the balance consumption. Pieces already produced and delivered are non-refundable.

Let's structure your MaaS programme

If your company has recurring merch needs for collaborators, customers or partners and wants to operate with the predictability of the SaaS model, let's talk. We need the legal entity name, RFC, estimated number of users, drop frequency, initial catalogue brief, annual budget and contact from the marketing, internal communications or procurement lead. We quote with three retainer modes, curated catalogue, self-service portal and annual drop calendar.
