Event merch checklist 2026: pieces, quantities, lead times and on-stand delivery

Producing merch for an event stand is a chain of decisions where every link decides whether the pieces arrive on time. This operational guide condenses Corp-Merch.MX's experience with corporate clients at B2B trade shows, product launches, internal conventions, commercial roadshows and loyalty events. It is written for marketing managers, trade marketing leads, internal communications, HR and procurement teams that need to deliver professional merch without last-minute improvisation.

Why a checklist prevents the expensive errors in event merch

Event merch is not a regular order: the timeline is dictated by a fixed date that does not move. If the pieces are not on the stand by setup day, the stand opens without merch or with partial merch, and that directly affects brand perception, lead capture and the achievement of event objectives. At Corp-Merch.MX we have seen the same failure patterns repeat themselves: brief sent late, mock-up approved late, production with unverified materials, quantities miscalculated, last-mile logistics to the venue without coordination.

The antidote is a structured process with clear owners and internal deadlines. When the marketing team, procurement, the merch vendor and the stand builder work against the same dated checklist, operational risk drops and time is freed to focus on what adds value: lead capture strategy, the visitor experience, the booth team's pitch and the CRM integration. This guide walks through the ten blocks of the checklist and proposes a backward-scheduled calendar from event day.

The checklist that follows applies to B2B events (ITM, ANTAD, Tianguis, Expo Guadalajara, Logistics Summit), product launches at corporate hotels (St. Regis, Four Seasons, Presidente InterContinental, JW Marriott), internal conventions with over 200 staff, commercial roadshows with stops in several cities, point-of-sale activations at Liverpool, Palacio de Hierro, Costco, Walmart and Chedraui, and VIP loyalty events. What changes between formats is the mix between textile, tech and stationery pieces; the operational mechanics are the same.

Before we continue, an important note: Corp-Merch.MX is an independent production workshop based in Mexico City. We are not an official exhibitor, sponsor, partner or representative of any of the events, venues or brands mentioned in this article. References to venues and brands are made exclusively for descriptive purposes of the operational context of Mexico's trade show sector.

Block 1 — Merch brief: what the vendor must receive

The brief must include event name, date, venue, delivery address, setup date and time, stand number, on-site stand contact, desired pieces, preferred materials if any, quantities per piece, logo in editable file (AI, EPS, PDF or SVG), brand manual if it exists with typefaces, Pantone colors and specific applications, required certification (for example GOTS for organic cotton, FSC for cardboard, rPET for recycled materials), target budget and on-venue delivery deadline.

One missing element in the brief becomes a question, a back-and-forth and a delay. We recommend the brief be delivered as a single PDF document signed by the marketing lead and the procurement lead. That signature is the authorization for the merch vendor to lock plant capacity.

Block 2 — Piece selection by visitor type

For B2B stands with decision makers (directors, managers, VPs), the right pieces are premium and for daily use: double-wall 500 ml thermos with laser etching, A5 soft-cover notebook with dot-grid pages, aluminum roller pen, 64 GB USB-C drive in FSC cardboard packaging, ceramic mug with matte finish. For stands with operational users (technicians, supervisors, analysts), the right pieces are functional and durable: combed cotton polo shirt, 25-liter technical backpack with laptop compartment, multi-tool pocket knife, rechargeable flashlight, field waterproof notebook.

For point-of-sale activations with end consumers, the right pieces are eye-catching and reproducible: cotton tote bag, embroidered cap, 750 ml bottle with spill-proof cap, staff apron, POP hangtag. For VIP events with key accounts, the right pieces are limited edition and curated: wooden box with a set of Mexican products (Chiapas coffee, Oaxaca mezcal, Tabasco chocolate), leather briefcase with engravings, leather travel set with accessories.

Block 3 — Minimum quantities per piece type

Minimum quantities at Corp-Merch.MX are: textile from 100 pieces for long runs, from 50 for pilot runs; stationery (notebooks, pens, card holders) from 100 units; tech (chargers, batteries, USB, headphones) from 50 units; injection pieces (PVC, ABS) from 200 units; ceramic pieces from 100 units; laser etching from 30 units. Runs below these minimums operate with a unit surcharge or with shared molds, which raises per-piece cost.

To calculate the right quantity, use the formula: expected stand visitors × expected merch delivery rate (60-75% at B2B events with active staff, 80-90% at consumer activations) + 10% reserve for replacement, booth staff and backup pieces. If you expect 1,000 stand visitors and deliver at 70%, order 700 pieces + 70 reserve = 770 pieces minimum.

Block 4 — Lead time by material and personalization method

Typical lead times are: textile with screen printing 4-6 weeks, textile with embroidery 4-6 weeks, textile with DTF 3-4 weeks, textile with sublimation 3-5 weeks. Stationery with digital printing 3-4 weeks, with hot stamping 4-5 weeks. Tech with UV printing 4-6 weeks, with laser etching 3-4 weeks. Ceramic with sublimation 4-6 weeks for curing. PVC injection 6-8 weeks for mold. Laser etching on metal or acrylic 2-3 weeks.

Total lead time includes art development (3-5 days), mock-up approval (2-5 days), production (2-4 weeks), quality control (2-3 days), packing (1-2 days) and logistics to venue (1-3 days depending on city). The sum for typical embroidered textile is 5-7 weeks. We recommend opening the process 8 weeks ahead as a safe minimum and 10 weeks if there are pieces with molds or international suppliers.

Block 5 — Mock-up, approval and quality control

The digital mock-up must show the logo on the actual piece with correct proportions, background color compatible with the piece, brand manual typeface and positioning per brief. Mock-up approval must be in writing, by email with confirmation from the marketing lead. Once approved, no changes to logo, color or position are accepted without a new signed change order.

Quality control happens at the end of production with piece-by-piece inspection of a 10-20% sample of the batch. We inspect print or embroidery quality, color versus approved sample, dimensions, weight, structural integrity, individual packaging and master carton. Any out-of-spec piece is replaced before shipment.

Block 6 — Venue logistics and on-stand delivery

For deliveries to authorized venues (Centro Citibanamex, Expo Guadalajara, Cintermex Monterrey, WTC México, Expo Santa Fe, Pepsi Center WTC, Centro de Convenciones de Mérida, CICC Baja California), prior coordination with the venue logistics provider is required. Some venues require a vendor badge, loading window, in-house forklift and a liability waiver. Corp-Merch.MX manages that coordination with the client and delivers directly to the stand number when conditions allow.

For deliveries to hotels (St. Regis, Four Seasons, Presidente InterContinental, JW Marriott, Hilton, Hyatt) or to corporate venues (office tower, plant, showroom), we coordinate with the security and events team on site. We recommend delivery 24-48 hours before setup to absorb any last-mile contingency.

Block 7 — Materials and certifications

If your brand requires verifiable sustainability, Corp-Merch.MX works with GOTS organic cotton, recycled rPET polyester with certified recycled content, FSC cardboard, water-based inks, recycled stainless steel and certified bamboo. We deliver a per-batch impact report with kg of recycled material, liters of water saved and kg of CO₂ avoided. For clients with strict brand manuals (Apple, Google, Microsoft, IBM, Oracle, Cisco, HP, Dell, Lenovo, Meta, Amazon, Netflix), the pieces go through global brand approval before production.

Block 8 — Backward-scheduled calendar

For an event in 10 weeks: week 10 brief sent and vendor selected; week 9 mock-up developed; week 8 mock-up approved and deposit paid; weeks 7-5 production in plant; week 4 quality control and packing; week 3 delivery to warehouse or venue; week 2 stand setup and merch placement; week 1 final review and replacement; week 0 event day with merch on stand.

Block 9 — Costs and payment terms

The typical payment structure is 50% deposit on mock-up approval and 50% on delivery to venue or client warehouse. For clients with approved credit, we offer net-15 days on delivery. Prices are quoted in Mexican pesos with VAT included and remain valid for 15 days from quote date. Additional pieces after production close are quoted separately and may require restarting production if the original lot is already closed.

Block 10 — Replenishment, surplus and reuse

After the event, leftover pieces can be returned to the client warehouse or donated. Corp-Merch.MX does not charge for pickup of undelivered pieces; we only charge for the production already executed. We recommend donating to partner foundations, technical schools, civil associations or social responsibility programs. If your company has a social impact program, pieces can be delivered as part of welcome kits for scholarship recipients, mentoring programs or community events.

FAQ — event merch checklist 2026

What is the realistic minimum lead time to produce event merch?

For textile with embroidery or screen printing, 4-6 weeks. For tech pieces, 6-8 weeks. For stationery, 3-5 weeks. For injection pieces with mold, 6-8 weeks. We recommend opening the process 8-10 weeks ahead.

Can you deliver directly to the stand at the venue?

Yes, at authorized venues (Centro Citibanamex, Expo Guadalajara, Cintermex, WTC México, Expo Santa Fe) and at corporate hotels. Delivery is coordinated with the venue logistics provider and happens during setup hours.

Do you handle short runs for pilot events or reduced editions?

Yes, we handle runs from 50 pieces in textile and from 30 pieces in laser etching. Short runs have a higher unit cost but let you validate the piece before scaling.

What happens if my event date changes?

If the new date gives enough time to keep the lead time, we reschedule at no extra cost. If the new date compresses the lead time, we assess feasibility and, if possible, operate with an expedited production surcharge. If the date makes production impossible, we reschedule or refund the deposit depending on progress.
