Annual merch procurement calendar for Mexico: the fiscal and operational rhythm that prevents surprises

An annual corporate merch programme in Mexico is not planned with loose spreadsheets. It is planned with a calendar that respects the year-end close, sector trade shows and conventions, Buen Fin, year-end, IMMEX audits, ESG commitments and onboarding plus retention cycles. At Corp-Merch.MX we operate with clients like Grupo Bimbo, FEMSA, Cinépolis, Liverpool, Grupo Salinas, Arca Continental, BBVA México, Banorte and hundreds of IMMEX plants. This guide shares the month-by-month calendar we use with clients that have stabilised their programme — and the spots where a poorly planned month costs 30-50 % more.

Why annual planning changes programme cost

Corporate merch in Mexico lives inside an annual cycle shaped by five overlapping rhythms. The first is the fiscal cycle: year-end close in December, monthly DIOT third-party operations return, monthly provisional IVA filings, optional tax audit for high-revenue companies. The second is the school and vacation cycle: talent-retention programmes spike in August-September (back to school) and November-December (aguinaldo and year-end). The third is the trade-show calendar: Expo ANTAD, Hot Sale, El Buen Fin, Black Friday, industry fairs, sector conventions, Expo Guadalajara, Expo Cintermex, Expo Santa Fe.

The fourth is the IMMEX cycle: maquiladora plants report quarterly to SAT, their year-end and model-change programmes are typically planned 12-16 weeks ahead. The fifth is the ESG cycle: corporate sustainability teams request per-lot impact reporting, quarterly metrics, annual GOTS, GRS, FSC certification plans. When the five rhythms line up in one calendar, the programme drops in cost and runs without surprises. When they are planned separately, rush premiums, repapering and delays hit the budget.

The quarterly calendar — and the critical points

At Corp-Merch.MX we organise the year into four operational blocks. Block Q1 (January-March) is planning and consolidation: prior-year fiscal close, annual tax return, definition of current-year budget, strategic vendor selection, master agreement with vendor, planning for Q2-Q4 programmes. Block Q2 (April-June) is operational kickoff: first programme of the year (typically operational uniforms, spring onboarding wave, spring fairs), consolidation of trade-show calendar and Buen Fin planning.

Block Q3 (July-September) is high demand: Hot Sale (in May but heavy planning in Q3), Expo ANTAD, back-to-school fairs, Buen Fin and year-end planning, Q4 onboarding kickoff. Block Q4 (October-December) is year-end close: Buen Fin (November), Black Friday, year-end, aguinaldo, client gifts, retention events, fiscal and administrative close. Each block carries three or four critical milestones that, when delayed, translate directly into premium pricing.

Critical milestones per quarter — operating checklist

Q1 — Planning and consolidation

January: prior-year fiscal close, review of executed vs. budgeted spend, identification of repeating programmes. February: definition of procurement's annual budget, master agreement with strategic vendor, tentative calendar. March: master agreement signing, definition of internal trade-show calendar, planning for first programme of the year. The critical Q1 deliverable is signing the master agreement before 31 March — those who wait until Q2 to start negotiating pay 15-25 % more all year.

Q2 — Operational kickoff

April: kickoff of first programme of the year with approved physical sample. May: Hot Sale (heavy planning this month for July execution), kickoff of IMMEX operational uniform programme, Expo ANTAD. June: close of first programme, KPI evaluation, Buen Fin and year-end planning. The critical Q2 deliverable is validating the vendor's logistics capacity before 30 June, before the year-end window closes.

Q3 — High demand

July: kickoff of Q3 uniform programme, back-to-school fairs, first Buen Fin order (design close and sample validation). August: uniform programme close, Q1-Q2 results review, Q4 onboarding planning. September: year-end programme kickoff (with physical sample already approved), preparation of kits for October conventions. The critical Q3 deliverable is kicking off the year-end programme before 30 September — those who start in October pay rush.

Q4 — Year-end close

October: year-end production kickoff, sector conventions, Expo Cintermex, October fairs. November: Buen Fin (with aligned promotional merch), Black Friday (with e-commerce kits where applicable), year-end programme close before 30 November. December: delivery of aguinaldo and year-end programme, client gifts, annual evaluation, planning for next year. The critical Q4 deliverable is not promoting new production after 30 November — December rush costs 40-80 % more and compromises quality.

How the calendar ties into IVA, CFDI 4.0 and the fiscal close

The Mexican fiscal calendar is the anchor that procurement must respect to maximise deduction. The milestones are: monthly provisional IVA filing (17th of the following month), monthly DIOT, annual third-party operations return, annual ISR and IVA filing in April. Merch physically delivered between 1 and 31 December is deducted in the fiscal year of delivery, provided the CFDI 4.0 is stamped before 31 December.

Corp-Merch.MX delivers CFDI 4.0 within 48 business hours of physical delivery. For clients running a year-end programme, this means the last operational delivery must be timed so the CFDI stamps before 28 December. For IMMEX clients, the calendar also overlaps with SAT's quarterly return: orders with inter-state Carta Porte must be documented in the correct quarter. Procurement calendar overlaps fiscal calendar.

Frequently asked questions about the procurement calendar

When is the best moment to issue the year-end programme PO?

The best moment is between 1 and 30 September. That gives 12-14 weeks for production, sampling, validation and delivery before 28 December — without rush premium and with guaranteed deduction in the current fiscal year. Corp-Merch.MX defaults to this calendar for clients that sign a master agreement.

How does the calendar overlap with Buen Fin?

Buen Fin falls on the third weekend of November. Merch programmes tied to Buen Fin — e-commerce kits, client gifts, brand promotion — must kick off design in July, physical sample in August, production in September and delivery in October. The Buen Fin CFDI 4.0 must stamp in November so the deduction lands in the correct fiscal year.

How does the calendar impact IMMEX clients?

For IMMEX clients the calendar overlaps with SAT's quarterly return (January, April, July, October), with plant model-change scheduling and with technical-stop calendar. Corp-Merch.MX aligns the merch operating calendar to those milestones so deliveries hit IMMEX operational dates — not administrative ones.

What happens if the programme kicks off late?

The premium for late kickoff is progressive. October kickoff: 15-25 % premium. November kickoff: 40-60 % premium. December kickoff: 80-120 % premium with high risk of not arriving on time. That is why Corp-Merch.MX insists on signing the master agreement before 31 March.

Let's build your annual merch procurement calendar

If your procurement team is planning the 2026 programme or has already started and needs to stabilise the calendar — let's talk. We need annual budget, planned programmes, key dates, materials, IMMEX status (yes/no), ESG if applicable and delivery cities. From that we issue a master agreement with month-by-month calendar, quarterly KPIs and volume-tiered pricing.
